5 Fulfillment Lessons from Frog Hollow Farm

Frog Hollow Farm (Brentwood, CA) is one of the largest CSAs and direct-to-consumer produce shipping operations in the country — moving thousands of orders a week to members, wholesale accounts, and mail-order customers across the US. They have thousands of happy customers, and the reason is no secret: they've spent decades building one of the most error-free fulfillment systems in the business, with almost zero mistakes and zero waste (thanks to their freezer, drier, and on-site kitchen turning every surplus harvest into something sellable).
They graciously hosted Farmhand alongside some of the West Coast's most notable CSA farmers—Thayne, Laci and Chad from Tagge's Famous Fruit & Veggie Farms (Salt Lake City, UT), Elizabeth from Singing Frogs Farm (Sebastopol, CA), and Alexa from Full Belly Farm (Guinda, CA).
Each of these farmers have run CSA programs for over a decade serving thousands of members. Every year they are looking for ways to streamline operations, reduce waste, improve the member experience, and increase sales. And who better to learn from than Frog Hollow Farm — a farm that fulfills thousands of orders a month with almost no errors and zero waste (thanks to their freezer, drier, and on site kitchen!).
After enjoying fresh pastries from Frog Hollow's incredible kitchen team, the group dove into a hands-on, behind-the-scenes tour of one of the most renowned fulfillment systems in the country—moving thousands of orders every week.
The systems were impressive, but the real value was in the takeaways—practical processes any farm can adopt, no matter your stage of growth.
1/ Simplify Your Packing Flow

Frog Hollow Farm balances thousands of CSA, wholesale, and mail orders each week. With members spread across 70+ pickup sites—and strict delivery windows—the farm prioritizes CSA boxes first, then packs add-ons separately by Packing Group (Freezer, Pantry/Bulk, Refrigerator).
Using Farmhand's Tags settings, add-ons are automatically organized by Packing Group, generating a single packing label for each group.

2/ Prevent Errors in the Pack Shed & at Pickup

The crew at Frog Hollow knows error-free fulfillment starts before the boxes leave the farm. Add-on boxes are easy to miss when delivered and picked up alongside main shares, so they clearly mark each one with a bold "ADD-ON" label. This visual indication alongside the Signout Sheets assists drivers in dropping the correct orders at each pickup site, while ensuring members only collect the orders meant for them.

3/ Make Routes Driver-Friendly

The farm combines wholesale and CSA deliveries on the same route to make best use of their vehicle capacity and driver efficiency. With optimized routing and navigation, drivers know exactly where to go and what to deliver, while built-in routing ensures deliveries stay on schedule for each pickup site.
Proof-of-delivery photos and delivered text/email notifications add another layer of confidence, ensuring both farmers and members know every box arrived in the right place.
The result: faster routes, fewer mistakes, and seamless handoffs at every location.
4/ Keep Pickup Sites Error-Free

At each site, Frog Hollow uses branded, clearly labeled sign-out sheets that list every member's CSA share plus any add-ons. Members can quickly confirm their order, sign out, and move along—keeping lines short and ensuring fulfillment runs smoothly from start to finish.
5/ Maximize Value and Reduce Waste

The farm aligns harvest, pack, and delivery workflows not just for efficiency, but also for zero waste. Surplus produce harvested at peak is frozen and later cooked or processed in their kitchen. This approach captures more value from every crop and keeps staff employed year-round through slower off season months.
Try one of these practices this week—tighten your packing flow, label add-ons clearly, or streamline routes—and see how small changes add up to big gains. Because whether you're packing 50 boxes or 1,000+, error-free fulfillment means fewer emails, fewer re-deliveries, and happier members who trust your farm week after week.
